HVAC Decision Tree — Repair or Replace Your System?

Step 1: Check Equipment Age
Furnace: under 12 years → repair likely best option. 12-15 years → evaluate each repair case. Over 15 years → replacement should be considered. Boiler: under 12 years → repair likely best. 12-18 years → evaluate. Over 18 years → replacement strongly considered. Water heater: under 8 years → repair likely best. 8-12 years → evaluate. Over 12 years → replacement. Heat pump: under 8 years → repair likely best. 8-12 years → evaluate. Over 12 years → replacement.
Step 2: Apply the 50% Rule
If the repair cost exceeds 50% of the replacement cost for a new system of the same type, replacement is the better investment. Example: furnace repair quote of $2,500 vs new furnace at $5,000 → replacement is better. Exception: if the system is under 5 years old and under warranty, repair even if it exceeds 50%.
Step 3: Consider Other Factors
Energy efficiency: a new system will save 10-40% on energy costs vs an old one. Rebates: new systems may qualify for rebates ($500-6,000 depending on the equipment). Comfort: new systems operate more quietly and provide better temperature control. Warranty: new systems come with a warranty (5-10 years parts, 1-2 years labour). Plans: if you plan to move within 2-3 years, repair may be more practical than replacement.
